Tom Peters is mostly associated with managing during bad economic times.  On his site (TomPeters.com) he recently wrote:

“Instant, mindless cutting of R&D or training or salesforce travel in the face of a downturn is often counterproductive–or, rather, downright stupid.  Tough times are in fact golden opportunities to get the drop, and the long term drop at that, on those who respond to bad news by panicky across-the-board slash and burn tactics and moves that de-motivate and alienate the workforce at exactly the wrong moment.”

What stands out to me are:  “…mindless cutting of training, etc.” and these times are ‘golden opportunities.”

According to a recent survey recently conducted by Tealeaf, a leading customer experience management company, one key element to surviving an economic downturn is excellent customer service. This is a huge opportunity for companies willing to significantly improve their customer service, as this enables you to stand out among your competition.

By providing world class customer service, and listening to what the customer needs and wants, you are more able to satisfy your customer’s needs. This allows you to not only retain the loyalty of existing customers, but through positive word-of-mouth, procure new ones without massive spending on marketing and advertising.  

This is vital since these same survey results showed that in the online market in particular, 4 out of 10 people halted all business with a company after just one instance of poor customer service.  A favorite [removed]don’t know who said it) you don’t get a second chance to make a first impression!

Back to listening for a minute, which is a major component in communication…I just finished reading A Whole New Mind by Daniel H. Pink.  He reports research from twenty years ago when doctor-patient encounters were videotaped.  They found that the doctors interrupted their patients after an average of 21 seconds.  A more recent study shows that doctors have improved.  It’s not 23 seconds before they interrupt (p. 110).  While we can all probably relate and even chuckle, if we move this to the customer service arena, what happens?  Customers don’t get listened to.  And what do customers want?  What do we all want?  To be treated with dignity and respect, and to be heard!

In today’s world repetitive, routine, ‘just the facts, mam’ issues can be handled through self service usually efficiently and effectively.  Therefore, the more complex, complicated, and excelerated calls are necessitating human contact.  Tools, techniques, common phraseology, and language are just a few requirements for world class customer service. 

Are these taught in school?  No.  These are introduced in customized, live, interactive training sessions delivered in real time.  Is this a cost to bear?  No.  This is about investing in your people.  Usually the lowest paid person has the highest responsibility of contact with the current and potential customers.  There are KPI (Key Performance Indicators) that can be directly positively impacted by customer service skills training.

After all, as I’ve said many times, we, the people, are who make the difference.

Motivation

Human beings, as individuals, are very complex in their psychological make-up. When they interact with one another in groups and in large organizations, the complexities are multiplied. In this effort to guide and direct others, the manager must first of all acquire an understanding of why people act as they do. Why is one employee sparkling and cheerful, whereas another is downcast and sullen? Initially it’s important to know that all human behavior has a cause. There is a reason for a person behaving as he does. The successful leader is a one who can uncover these causes and take steps to correct them. Bawling out an uncooperative worker doesn’t get at the cause. This constitutes treating the symptom only.

Motives are the mainsprings of action in people. The term “motive” implies action to satisfy a need. Motivation is an inner strivings of individuals that direct behavior; it’s a willingness to expand energy to achieve a goal or a reward.

The motivation process centers on needs, which produce motives that lead to the accomplishment of objectives. Needs are caused by deficiencies or imbalances. Motives, or stimuli, produce an action taken to satisfy the need. In the motivation process, the achievement of the objective satisfies the need and reduces the motive. When the objective is reached, balance is restored; of course, other needs then arise. The motivation process then must satisfy these new needs.

The types of rewards that an organization offers its employees play a critical role in determining the level of motivation. In addition, rewards have an impact on the quality and quantity of personnel that the organization is able to recruit, hire, and retain. Organizational rewards include both intrinsic and extrinsic rewards.

Traditional theory of motivation is based on the assumption that money is a primary motivator – employees will produce more for greater financial gain. It evolves from the work of Frederick W. Taylor and others in the scientific management movement.

In “The human Side of Enterprise” Douglas McGregor outlined two opposing theories of work and motivation. Theory X is the traditional approach to workers and working which assumes that people are lazy and dislike work, and they have to be both threatened and rewarded. It assumes that most people are incapable of taking responsibility for them and have to be looked after. Theory Y, on the contrary, assumes that people have a psychological need to work and want achievement and responsibility.

Later theorists argued that Theory Y makes such greater demands on both workers and managers than McGregor realized. Abraham Maslow, for example, spent a year studying a Californian company that used Theory Y and concluded that its demands for responsibility and achievement are excessive for many people. Even strong and healthy people need the security in order and discretion. Managers can’t simply substitute Theory Y for Theory X. They have to replace the security provided by Theory X with a different structure of security and certainty.

Abraham Maslow (in his book entitled “Motivation and personality) put forward the need hierarchy theory. In his theory, h identified certain basic human needs and classified them in an ascending order of importance. The needs of an individual are said to exist in a hierarchy as follows:

• Physiological needs (these were things required to sustain life like food, water, air, sleep etc…)
• Security needs (these are the needs to be from danger, physical pain and loss of job, they include the needs for clothing and shelter)
• Social needs (a human being need to belong to a group, to be liked and loved)
• Esteem needs (people want to have self-respect and to be esteemed by others. They have a need for power, status, respect and self-confidence)
• Self-actualisation needs (these are the highest needs, according to Maslow. They are the desire to develop, to maximize potential and to achieve one’s goals).

Maslow said that people satisfied their needs in a systematic way. When a need had been met, it stopped being a motivating factor. Research into Maslow’s theory hasn’t been very conclusive. Studies have tended to show that needs vary greatly among individuals. At the higher levels in a company, self-actualisation needs may be very strong whereas at lower levels, social and security needs may be dominant.

It’s logical to suppose that things like good labour relations, good working conditions, good wages and benefits, and job security motivate workers. But in Work and the Nature of Man, Frederick Herzberg argued that such conditions don’t motivate workers. His hypothesis is referred to by several names: motivation-maintenance, dual factor, or motivation hygiene theory. The conditions aforesaid are merely “satisfiers” or, more importantly, “dissatisfiers” where they don’t exist. “Motivators”, on the contrary, include things such as having a challenging and interesting job, recognition and responsibility, promotion and so on. It’s worth nothing that the hygiene factors refer to the context of the job and the condition of work while the motivators refer to job content. By the hygiene factors Herzberg meant company policy and administration, salary and fringe benefits, quality and supervision, relationship with colleagues, job security, status and work conditions. Herzberg maintains that motivation comes from within the individual, not from the manager. Herzberg’s motivation-maintenance theory is closely related to the need hierarchy theory of motivation; thus, it is subject for many of the same criticisms. If his theory is true, it means that managers must pay great attention to job content. They must find ways of making jobs more challenging and interesting.

As a result managers in the USA and elsewhere have recently been showing great interest in job enrichment programs.  The increasing the content of individual jobs is proposed to increase worker satisfaction and the meaningfulness of work. Job enlargement, job enrichment and job rotation are three basic approaches to defining job content.

Job enlargement is an attempt to reduce boredom and increase the meaning of work by increasing the number of operations in a process performed by a single worker. The theory behind job enlargement is that combining tasks reduce boredom, increasing task variety and strengthening the worker’s identification with his or her job.

Job enrichment is an attempt to give workers more control over their tasks and more responsibility for design, execution, and output. The worker assumes some of the functions previously carried out by his or her immediate supervisor or by other staff.

Job rotation is a practice whereby each employee learns several operations in manufacturing process and rotates through each in a set period.

The idea of such programs is to make jobs more challenging and to give the worker a sense of achievement.

The preference-expectancy theory implies that motivation depends on the preferences and expectations of an individual. This theory emphasized the need for organizations to relate rewards directly to performance and to be sure that recipients desire the rewards.

The reinforcement theory of motivation by B. F. Skinner is based on the idea that reinforced behavior will be repeated and behavior that is not reinforced ill not be repeated. The theory assumes that the consequences of an individual’s behavior determine his or her level of motivation.

Equity theory is based on the belief that employees will take whatever actions are necessary to produce feelings of equity with respect to their jobs. An important point regarding equity theory is that an individual’s feelings of equity are based on his or her perceptions of inputs versus outcomes.

However, even with the development of computers and robotics, there are and always will be plenty of boring and repetitive and mechanical jobs in all three sectors of the economy, and lots of unskilled workers who have to do them.

So how do managers motivate people in such jobs? One solution is to give them some responsibilities, not as individuals but as part of the team. Other employers ensure that people in repetitive jobs change them every couple of hours, as doing four different repetitive jobs a day is better than doing only one. Many people now talk about the importance of a company’s shared values or corporate culture, with which all the staff can identify: for example, being the best hotel chain, or hamburger restaurant chain, or airline, or making the best, the safest, the most user-friendly, the most ecological or the most reliable products in a particular field. Such values are more likely to motivate workers than financial targets, which ultimately only concern a few people. Unfortunately, there is only a limited number of such goals to go round, and by definition, not all the competing companies in an industry can seriously claim to be the best.

Cultural diversity

Managing a truly global multinational company would obviously be much simpler if it required only one set of corporate objectives, goals, policies, practices, products and services. But local differences often make this impossible. To be true multinational an organization should operate in at least 6 countries and have no less than 20% of its sales or assets in those countries. And it also should think internationally/ It means that management should have a global perspective. It should see the world as inter-related and inter-depended.

A fairly obvious cultural divide that has been much studied is the one between, on the one hand, the countries of North America and North-West Europe, where management is largely based on analysis, rationality, logic and systems, and, on the other, the Latin cultures of southern Europe and South America, where personal relations, intuition, emotion and sensitivity are of much greater importance. There are some examples of what happens when manages do not take foreign conditions into account in a book entitled International Business Blunders.

Managers working abroad need various skills. Of cause, it is a great advantage if they know the language of the country they are working in. But this is not the most important requirement. They need above all human relations skills, an understanding of the other culture and the ability to adapt.

In some countries such as Canada, the USA, Britain, Germany and other are essentially individualist. In such countries status has to be achieved. A young , dynamic, aggressive manager can quickly rise in the hierarchy. While in most Latin and Asian cultures status is automatically accorded to the boss, who is more likely to be in his 50s or 60s than in his 30s.

In northern cultures, the principle of pay-for-performance often successfully motivates sales people. The more you sale, the more you get paid. But the principle might well be resisted in more collectivist cultures, and in countries where rewards and promotion are expected to come with age and experience.

So, differences in cultures are very important when a manager is negotiating in a foreign country. Those who working abroad  must remember that a deal is not always a deal. In some countries, a person may say yes to proposal simply to be polite.

3 Myths About Starting a Motivational Speaking Career and Business

Like in any industry, myths tend to precede real knowledge and it’s time to debunk some of those false ways of thinking and false bits of information.  Myths hurt any motivational speaking career because they often present themselves as barriers for a growing and thriving business. 

People often ask me the same kinds of questions over and over – how to make more money with motivational speaking or how to get bookings for motivational speaking.  What these people don’t realize is that the answers to all of these questions come when they deal with the three myths listed below.  

The first most common myth that people in a motivational speaking career have is that money is bad.  As a result, these people inherently pick low paying speaking engagements or worse yet work for free because it’s all they think they can attain.  These are often the same people asking me how to get bookings for motivational speaking.  Don’t get me wrong.  I’m not talking about the people who are using free speaking gigs as leverage to get their foot in the door or to build credibility and notoriety in their niche as an expert.  I’m talking about the people who seem to think that money will eventually come despite not ever being paid a dime!

Here’s what I learned.  When I got serious about learning how to make money with motivational speaking, I decided to get “myself” out of the way.  Once I got old ways of thinking and doing out of my motivational speaking career, I found that there were people who were willing to pay me a ton of money just to speak.  That’s the revelation I got and the revelation you need to receive today! 

The second most common myth in motivational speaking I hear is that motivation is all you need.  Wrong!  I have an acronym that I teach people about that kind of thinking – MDPYM (Motivation doesn’t pay your mortgage).  One of the things I learned early in my speaking career is that just because I was motivated didn’t mean I could pay my bills!

Now, I teach people to get rid of this kind of thinking because it simply doesn’t do much for them.  In fact, I teach the people I mentor to get motivated by finding different ways to get people to give them money.  As they learn how to make money with motivational speaking they essentially learn to start the cycle of earning to help more and more people.

The last motivational speaking myth I hear most often is that one must work harder in order to make more money.  Sorry folks!  That kind of thinking is again wrong!  My Dad was the hardest working man in my life but he never made more than $29,000 annually.  He was the model hard worker but did he have the kind of pay that matched his effort?

Then I learned about working smart which again, is only half of the picture.  The other half of the picture is working right.  The truth is that it doesn’t matter how smart you work.  If you’re not working right, you’re still off.  In this motivational speaking industry, people often beat themselves silly trying to fulfill their egos instead of filling their pocketbook.  I also often find people who don’t have a clue about the kinds of needs that their target niche market has and as a result, they don’t market themselves correctly in their niche.

aside from being surprised to find my answer being another question, i feel like i should say something to certain people here who are saying things that are not true. i will give them the benefit of the doubt that they are simply uninformed.

whenever i see someone assert how “privileged” indigenous people are in north america, there never seems to be any proof beyond vague ideas about special rights and no taxes and of course, casinos. i am a native woman, citizen of the mohawk nation of kenesehtake. i live in the usa. i am educated, work, and pay all the same taxes that my neighbors do. like 70% of native people, i do not live on a reservation. the only native people who do not pay taxes are those who live AND work on a reservation. do either of those off the rez and you follow the states laws that you live in, as i do. i never hear anyone complaining about all those new hampshire citizens who don’t pay sales tax, or of the massachusetts residents who travel there to avoid sales taxes. i guess its only if it natives not paying taxes that there is a problem.

casinos. people love talking about them. native owned casinos make up only 5% of all gambling in the usa. not every tribe has one, most do not. and out of all those who do, only a handful make enough profits to distribute to tribal members. no, the government did not give casinos to us. the nations that have them use rich backers, all non native, to build them and then profits go to the backers to repay. anything left is used for tribally funded programs for schools or elderly care.

and states that have casinos get a lot of money from them. more than other corporations. tribes with casinos must make a pact with the state for approval. for instance, in Connecticut the tribal casinos there must pay the state 2% of all profits, or $100 million a year, whichever is MORE. so CT gets a minimum of 100 million dollars a year from each of the tribally owned casinos in the state. this is why they want them. you will not find another business that pays the state as much.

those who think we are making money “hand over fist” seem to not know any natives. and neither do i see people complaining about the casino owners in nevada, atlantic city, or the thousands of other non native owned casinos across the country. and there is no sense using the “gambling is bad” argument because its plain hypocrisy given how many states have lotteries.

native people are vilified still in this country and in canada. we are either portrayed as greedy rich lazy drunk casino owners or simply lazy drunk and poor. sometimes both at the same time. is it a collective guilt that makes people see us this way? its certainly not personal experience as the vast majority of americans have never in their lives met a real native person. after all we are less than 2 million people in a country of 300 million plus. so why?

why do u.s. and canadian citizens in general not seem to care or in some cases not even know what is being done in their name TODAY. not the past but now, on your watch. do you know that my generation was just the last of several to be taken away from our families by force and sent to institutions that were called schools but more resembled concentration labor camps? are you aware that canada has just last summer apologised for the death of over 50,000 indigenous children in these schools and the sexual and physical abuse of millions more who survived? usa has yet to even admit to the atrocities, but we who survived remember and will not let others forget.

do you know that right now, the usa and canada have teamed up to isolate my people on an island that straddles the new york/canada border and have already once used force to stop a peaceful demonstration?

If you’re looking for a motivational speaker for your school, considering searching Google under the term youth motivational speakers.  Anyone worth considering will come up quickly on Google.

There are a billion youth motivational speakers out there. If you’re an activities director, leadership teacher or school administrator, your mailbox is probably stuffed with their brochures and postcards. All of them promise to change the lives of your students, but how do you know which youth speakers can really deliver what they promise? The last thing you want is to put someone in front of your students who can’t hold their attention.

I highly recommend you find your motivational speaker on the web. It may seem simple, but the best speakers do tend to rank high. Google led me to one motivational speaker – Scott Greenberg.  He’s considered one of the top youth motivational speakers in North America, and has considerable experience at schools and student conferences. I hadn’t seen him before.

Another option is to use a speakers bureau. Be sure to tell them you want a youth motivational speaker, as many corporate presenters don’t know how to connect with teens. Asking around to other schools and student organization has also been a source for some good speakers.

Finally, if you’ve been happy with some of the youth motivational speakers you’ve used in the past, ask them for recommendations. They’re out there in the industry and will be familiar with who’s out there, their skill level and their price range.

Speakers for youth can really make a difference for your student group. Take time to find the right people and you’ll see the difference in your students.

And in general if you try to ‘motivate’ your workers by doing something cheaper than just giving them money, they see though it and the end result is demotivation.

So don’t give them a $1 coffee mug coaster as a ‘reward’ for an outstanding 6 months’ performance (this actually happened at a company I worked at years ago). Buying them pizza is nice, but only if you do it on company time – stealing theirs for a cheap meal is not a good idea, because they really have better things to do. And don’t explain how they are performing so much better than the average and ‘if only the budget permitted’ they would get a raise. Because you are digging a deep dark hole for yourself and you will find they are too sick to work a lot more often next year. And don’t explain to them how your hands are tied by your own management. That is your problem to sort out, not theirs. If you want them motivated you have to pay them well, and if you can’t figure out how to do that then you’re not doing your job.
